From Messenger threads to shared task overviews
Messages are good for dialogue, but hard like a task list. Gather responsibilities, deadlines, and status in one place so nothing gets lost in the thread.

A messaging thread often starts simply: "Who can take a shift?" Shortly after, answers, changes, and questions are interspersed with photos and other conversations. The coordinator ends up keeping their own spreadsheet or remembering everything.
Conversation and coordination are not the same thing.
Messenger, SMS, and email are good for talking to each other. They are less good at showing the current truth: What tasks are open? Who has taken them? What is the deadline? Has anything been completed?
When information is found in multiple places, the risk of duplication and forgotten agreements increases.
Define one place as the answer key.
The association can still use its normal chat for dialogue, but link to a single shared task overview. Each task should at least have:

status

Make the transition easy
Don't move everything at once. Choose a upcoming event as a pilot. Only create the tasks that would normally be coordinated in a long thread, and tell the members that the system is the shared answer.
After the event, ask: Was it easier to find a task? Was there any missing information? Were the notifications appropriate?
Protect members' attention
A better overview also means fewer unnecessary messages. When members can see the status themselves, the coordinator doesn't need to send "Is anyone there?" to the entire group every other day.
Maintain human contact
A system can't replace the personal invitation or thank you. It should remove administrative noise, so there's more time for relationships and community. So use chat for the dialogue and task tool for the appointments.
